Understanding Business Intelligence – Part 2

In our previous article, we explained what Business Intelligence (BI) is and what it can do for your organization.  In this issue, we will address how BI works in the real world (not only in the technology world).  We will explain this by what some authors describe as the BI Cycle.

Business Intelligence should be considered as a performance management framework or an ongoing cycle by which organizations set their goals, analyze their progress, gain insight, take actions and measure their results, just to start all over again.

BI helps managers make better and faster decisions at both, the strategic and operational levels.  Analyzing information leads to insights that suggest different approaches to improve the way we do things.  This cycle keeps repeating as you continuously monitor your key performance indicators to determine what strategies work and which ones require more work.

The BI cycle could be described as an iteration of analysis, insight, actions and measurements which allow further analysis to continue again:

Analysis

When we gather data about our business we select only what we consider that is important.  For example, we collect information to determine which factors affect our costs, our revenue or data that is important to our customers, to our partners or to our employees.

We do this because we have a mental model of what our business is and how to influence in the results of our business.  This mental model simplifies reality so we can make decisions easier and faster, not considering all the complexities that the real world has.  Our mental model however, can also block us from seeing what might be obvious to others.

BI systems usually provide freestyle analysis that can help you break the limitations of our mental models and eventually help conceptualize new models.   The ability to navigate through layers of data, slice and dice rows and columns, create and calculate metrics on the fly and sort by any criteria enable users to ask the questions they consider important at that time and do the analysis in any form they choose.

Insight

  1. perceptiveness: the ability to see clearly and intuitively into the nature of a complex person, situation or subject
  2. clear perception: a clear perception of something.

There are different types of insights.  There are operational insights, like the cause of a decrease in sales of a certain product line.  There are strategic insights, for example, the best strategy to penetrate into a new market category is through educating your target audience about your new product.

Insight is the product of broad, “out of the box” thinking and analysis that only we can recognize as useful.  If an individual has an important insight, it generally becomes useful when shared with others.  And this is typically not an easy task.  Insights that bring change to mental models are usually resisted and sometimes unwelcome.

Business intelligence leads us to the insights, but it also provides us with the data, patterns and logic to support our insights.  It also helps us present the justification of our insights.
Spreading insights is about helping people see things in a new way and understand the benefits.

Action

Business intelligence allows you to make better and faster decisions.  Actions always follow these decisions.  Decisions backed by good analysis and insights give courage to the action maker.  To implement these decisions you will always need some strong organizational support.  When actions are backed by strong analysis and business intelligence, the purpose of these actions is usually clearer and easily justified, hence making it easier to gain the support that you need.

When business intelligence is delivered quickly, it accelerates the BI cycle and this gives more time for taking actions.  Faster loops in the BI cycle and tighter feedback provide more chances for these action-based experiments and testing.

Measurement

Business intelligence provides improved and more frequent information.  This information helps organizations to measure results and compare against quantitative standards.  And this again, leads to another cycle of analysis, insight and corrective action.

But what’s also very important is that business intelligence provides the capability of setting the standards for benchmarking purposes.  This benchmarking will provide you with feedback on the financial aspects of your operation and also well beyond the traditional financial measures.

We measure what we think is important.  BI systems are designed to “digest” large amounts of complex data that come from different sources and then combine this data using complicated algorithms for allocating and aggregating.  As a result, BI delivers consistent reporting on the metrics, ratios and business drivers that managers need to understand, analyze and take actions regularly.  These are called Key Performance Indicators or KPIs.

WMS Key Feature Scoring System

When it comes to choosing the right warehouse management system (WMS) for your business, it’s important to develop a scoring system for each feature desired by your company or demonstrated by the software vendor.  Using a scoring system makes it more efficient during the WMS system selection process.  By using a system of this nature, it prevents selection team members from forgetting how a particular system addressed a feature or confusing systems after seeing multiple demonstrations.  The scores also come in handy when making a decision as to which of the solutions reviewed is best suited for your organization.

What’s New in Sage Pro ERP 7.4 Purchase Order Module

In the latest release of Sage Pro ERP 7.4, there is very new and exciting add on available for the Purchase Orders module…. Request For Quote (RFQ). This feature allows users to request quotes from vendors as wells as generating a purchase order from a RFQ.

With the ability to compare costs, vendors and items, the RFQ is easy to use, flexible, and robust.

The first step is to enter the RFQ. Each RFQ contains information from all the vendors and for all the items that are to be quoted. If separate RFQs are entered for vendors for the same items, the comparison feature is lost and thus it is recommended that one RFQ be created for each type of quote.

Once the quote is entered, the next step is to print the RFQ. The printout can be printed using a standard, modifiable form or from a Microsoft Word document using mail merge. This provides the flexibility to have the RFQ take whatever “look and feel” that each company requires.

Once the RFQ is printed, it is then generated and the status updated.

If (and when) a vendor is selected, the RFQ can be converted to either a purchase order or a purchase order bid. The user is able to edit the newly created bid or purchase order if necessary.

The RFQ add on for Sage Pro ERP 7.4’s Purchase Order module brings this core module to a new level of professionalism and effectiveness.

Chicago Business Unit Expands:  Tony Chiodo, partner of the Chicago business unit is pleased to announce that with the business growth and added staff that they have acquired the adjacent office suite and have doubled the size of the Chicago office.

Saint Louis Unit Moves and Expands:  Kelly Hummel, partner of the Saint Louis business unit is pleased to announce that due to business growth and expansion the offices were moved to 5700 Mexico Road, St. Peters, MO 63376 on July 6th, 2007.   In addition to doubling the office space, several technology updates included a new phone system and file server storage system where added to the location to enable AXIS to more efficiently serve its customers.  All telephone and other contact information remains the same.

Tulsa Office Opened:  We are proud to announce the acquisition of the Howerton, Morris, Simpson and Smith, P.L.L.C. Sage Accpac VAR business.  The Tulsa office will be managed by Ed Simpson, CPA.  The AXIS team is very excited to provide support to the Oklahoma region!

AXIS asked to serve on Sage Software Business Partner Advisory Council

Sage Software has asked Kelly Hummel to be a representative on the Sage Software North American Business Partner Advisory Council (BPAC).  Sage has expressed the desire is to reshape the BPAC to become more strategic and advisory in nature.  AXIS and Kelly look forward to being able to better serve our clients and alliance partners by participating as a representative to the BPAC council.

Understanding Business Intelligence

In today’s fast-paced market, those companies that can create competitive advantages and superior strategies will leave their slower competitors behind.

Even though today’s technologies allow organizations to create and access massive volumes of data, management normally struggles with what the data means, leading us to the conclusion that technology alone does not resolve business problems.

Business intelligence (BI) is the key to bringing together information, people and technology to successfully manage a company or organization.

The term business intelligence is relatively new and it is a multfaceted concept that according to some authors, can be described from three different perspectives:

  1. Information to make better decisions faster
  2. Tools that will convert data into information
  3. A management philosophy to make more rational decisions

Making Better Decisions Faster

The primary goal of business intelligence is to help people (hence the organizations they work in) make better decisions faster.

By making better decisions we mean improving any or all parts of the business process.  BI helps by analyzing whether actions are in fact aligned with company objectives.  Since BI is a two-way street, it also has a major role in creating the company’s strategies and plans.

Making good decisions and taking action in a timely matter is key in today’s short-life opportunities.  The key is to make not only good decisions but faster than the competition.

Another key thing to consider when needing speed in the decision making process is the feedback within the organization.  If rapid access and quick turnaround of information is not possible, then decisions are made with old or no information.  The consequences of making decisions with outdated or no information could be devastating, like loosing key customers or continuing to invest sales efforts in selling products that customers no longer prefer.

Converting Data into Information

Over the years, companies collect and accumulate large amounts of data.  When business executives and managers need to access useful and relevant facts, they are faced with having to deal with mountains of data which makes it difficult (if not impossible) to make better decisions and fast.

BI systems are used to convert raw data into useful information by accessing huge volumes of data and showing only the relevant subsets in a form that is easily understood by the decision maker.  A crucial aspect here is that BI systems allow you to answer your questions almost as quickly as the question is formulated.

Often, the challenge for decision makers is not the technology aspect of BI but to define what information is useful and relevant to a decision.  A company’s most important metrics are usually called key performance indictors (KPIs).  BI systems update these KPIs as real world facts happen.

A Management Philosophy to Make More Rational Decisions

Business Intelligence can be described as an approach to management or a management philosophy. Some authors call it a BI attitude.
This approach to management could be characterized as:

  1. Seeking measurable quantitative facts (data) about the business
  2. Analyzing these facts using methods and technologies
  3. Creating models that reveal the cause and effect of operational actions and the effect these have on the company’s goals that were set
  4. Trying different approaches and checking the results through continuous feedback
  5. Understanding that people are not always rational
  6. Making decisions and taking actions based on all of these characteristics

Business intelligence delivers tools that allow experience, “gut feelings” and intuition based decisions to be founded on real facts.
